Most automation projects fail in the same order. Someone picks a platform, builds a workflow that fires on the happy path, and then discovers that the process it was meant to replace has six exceptions, two approvals, and a person who quietly fixes things nobody documented. The automation works. The process it modelled did not exist.
So we start the other way round. Before anything is built, we sit with the people doing the work and write down what actually happens, including the exceptions. That usually finds two things: a couple of steps that automate cleanly and pay for themselves quickly, and a couple that look automatable and should stay human. Both are useful answers.

Platform fees are yours and separate: Zapier and Make bill by task, n8n is free to self-host but costs a server and someone to look after it. At low volume the hosted tools are cheaper than the maintenance; past a few thousand runs a month that flips hard. We do that arithmetic against your real volumes during the teardown rather than defaulting to whichever we prefer building on.
Cost the process before you automate it
The number that decides everything is what the current process actually costs: how many people touch it, how long each step takes, how often it is redone because something was wrong, and what it costs when a mistake gets through. Almost nobody has this written down, and it takes a couple of days to get.
Once you have it, the decisions become easy and occasionally uncomfortable. Some processes everyone complains about turn out to cost four hours a month and are not worth touching. Others nobody mentions consume a day a week. The teardown exists to find that out before anyone builds anything.
The exceptions are the actual project
Any workflow can be automated for the case where everything is correct. The reason automation projects overrun is that the real process is mostly the other cases: the invoice with no purchase order, the customer who replies to the wrong thread, the file that arrives as a photograph of a screen.
We ask for those first, because they determine the design. Some get handled automatically. Some get detected and routed to a person with the context attached, which is usually the right answer and much cheaper than making software judge them. What we will not build is something that silently does the wrong thing when reality does not match the diagram.
Where AI belongs in this, and where it does not
Language models are genuinely good at a specific set of steps in an operational workflow: reading an unstructured document and pulling fields out of it, classifying an incoming message, drafting a reply for someone to approve, summarising a long thread. Those steps used to require a person and now mostly do not.
They are a bad fit for anything that has to be exactly right every time and cannot be checked: arithmetic, moving money, and irreversible decisions. Our default is a model where it removes reading and typing, deterministic code where correctness matters, and a human approval step wherever an error would be expensive to undo.

Common questions.
01What does a business process automation consultant cost?
$497 for a three-day process teardown that maps one workflow and costs it, $1,997 to automate a single process in two weeks, $5,997 for a five-week operations build across connected workflows, and $997 a month to keep them running. Platform fees are separate and billed by the vendor. The teardown comes off the build if you go ahead.
02How do we know it will pay for itself?
Because we measure the current process before quoting. The teardown produces the hours and the cost the workflow consumes today, and the build is scoped against that. If the arithmetic does not work we will tell you during the teardown, which is the cheapest possible point to find out.
03Should we use Zapier, Make, or n8n?
It depends on volume and where your data is allowed to live. Zapier and Make are quicker to start and bill per task, which is fine until you are running thousands of them. Self-hosted n8n has no per-task fee and keeps data on infrastructure you control, at the cost of a server and someone maintaining it. We run that comparison against your actual numbers rather than recommending whichever we like building on.
04What happens when a vendor changes their API?
Something breaks, eventually. That is what the monthly tier is for. Every automation we build alerts on failure rather than failing quietly, so the real question is whether anyone is watching. If you have technical people in-house we will hand it over documented and you can carry it yourselves.
05Will this replace people on our team?
In practice it usually moves them. What automates well is the retyping, chasing, and copying between systems, which is rarely the part of anyone’s job that needed a person. We would rather tell you honestly that a process needs three fewer hours a week than pretend a headcount reduction is on the table when it is not.
